LED Retrofit vs. New Fixtures: Which Is Right for Your Business?

LED Retrofit vs. New Fixtures: Which Is Right for Your Business?

If your business still runs fluorescent lighting, you already know you should switch to LED. The question is how: retrofit your existing fixtures or replace them entirely? Here's how to decide.

What's the Difference?

LED Retrofit

You keep your existing fixture housing and replace the internal components — swap fluorescent tubes for LED tubes or install an LED retrofit kit. The fixture itself stays on the ceiling.

New LED Fixtures

You remove the old fixture completely and install a purpose-built LED fixture. These are designed from the ground up for LED technology.

Retrofit: Pros and Cons

Advantages:

  • Lower upfront cost — typically 30–50% less than full replacement
  • Faster installation — less labor since the fixture housing stays in place
  • Less disruption — no ceiling work, no patching, no repainting
  • Good for newer fixtures — if your fixture housing is in good shape, why replace it?

Drawbacks:

  • Efficiency ceiling — retrofits are efficient, but purpose-built LED fixtures are optimized for LED light distribution and heat management
  • Fixture condition matters — if your fixtures are corroded, yellowed, or damaged, retrofitting a bad housing doesn't make sense
  • Ballast considerations — some retrofits work with existing ballasts (plug-and-play), others require ballast bypass. Bypassing is more efficient long-term but adds labor cost

New Fixtures: Pros and Cons

Advantages:

  • Maximum efficiency — purpose-built LED optics and heat sinks deliver the most lumens per watt
  • Modern appearance — slim, clean profiles that look noticeably better than retrofitted old housings
  • Longer lifespan — no legacy components (old ballasts, aging housings) to fail
  • Better light quality — designed for even distribution with less glare

Drawbacks:

  • Higher upfront cost — fixture cost plus more labor for removal and installation
  • More disruption — ceiling tiles may need adjustment, wiring changes, possible patching
  • Disposal costs — old fixtures need to be removed and properly disposed of

When to Retrofit

Retrofit makes the most sense when:

  • Your fixture housings are in good condition (less than 15 years old)
  • You have a large number of fixtures and need to keep costs down
  • You want minimal disruption to business operations
  • You're on a tight timeline

When to Replace

New fixtures make more sense when:

  • Your existing fixtures are old, damaged, or visually dated
  • You're renovating the space anyway
  • You want the best possible efficiency and light quality
  • The space is customer-facing and appearance matters (retail, lobbies, restaurants)

The Numbers

Here's a rough comparison for a typical 20-fixture office:

| | Retrofit | New Fixtures | |---|---|---| | Cost per fixture | $80–$150 | $150–$300 | | Total project cost | $1,600–$3,000 | $3,000–$6,000 | | Energy savings | 40–50% | 50–60% | | Payback period | 1–2 years | 2–3 years | | Expected lifespan | 50,000 hours | 50,000–100,000 hours |

Both options pay for themselves through energy savings. The difference is how fast.

Utility Rebates

Many Virginia utilities offer rebates for commercial LED upgrades. Dominion Energy, for example, has programs that can offset 20–40% of the project cost. We help our clients identify and apply for applicable rebates as part of the project.

TAA Compliant Options

For government facilities, we supply TAA compliant LED fixtures and retrofit kits under our GSA Schedule contract. All products come with proper compliance documentation.

Need a Lighting Assessment?

We'll evaluate your current fixtures and recommend the best approach for your budget.

What We Recommend

For most Hampton Roads businesses, we start with a lighting assessment. We look at your current fixtures, measure light levels, calculate energy usage, and recommend the approach that gives you the best return. Sometimes that's all retrofits, sometimes all new fixtures, and often a mix — retrofit the back office, new fixtures in the showroom.
